It influences how people make decisions, take responsibility, work together and respond when things don’t go according to plan. Ultimately, it shapes how an organisation turns its strategy into everyday action.

But how do we make culture more than words? My own experience with an initiative called Zoe Culture, which I was involved in as a student in 2005, taught me something about this.

When values become part of you

Zoe Culture was built around simple, practical principles that shaped how we approached everyday life:

If you read properly, you can achieve big things. Many mistakes can be avoided simply by taking the time to read and understand instructions properly.

Ten minutes before time means on time. Being punctual is about respecting other people’s time and being prepared. I still struggle with this one.

Always leave a place better than you found it. Take responsibility for the spaces and situations you are part of.

Always greet first. A simple greeting acknowledges another person and opens the door to connection.

Sit and have some tea. Make time for people, get to know them and show genuine care.

Let there be laughter. Enjoy what you do and don’t take yourself so seriously that you lose your sense of humour.

Integrity means doing the right thing even when no one is looking. Our values matter most when nobody is checking up on us.

Where we go one, we go all. Our actions affect the people around us. We shouldn’t expect others to do what we aren’t willing to do ourselves. This counted for top leadership straight through to first year students.

What stayed with me was that these weren’t just principles to agree with; they were behaviours to practise. Over time, they became part of how I approached everyday life, regardless of where I was or who I was with.

That, to me, is what culture looks like when it becomes part of you.

The culture we actually live

In organisations, values can sometimes feel abstract. Words such as integrity, respect, accountability and collaboration sound good, but what do they look like in practice?

A client recently shared an observation from a company where they were consulting: many employees were watching series during working hours. The observation made me think about a bigger question: What does an organisation’s everyday behaviour reveal about its culture?

Integrity isn’t only about making the right decision when the stakes are high. It also shows in how we use our time, how we treat the resources entrusted to us and whether we take responsibility for our work when nobody is checking.

But this responsibility doesn’t rest with employees alone. When leaders expect certain behaviours from their teams but don’t demonstrate those same values themselves, trust suffers. Equally, when behaviour that contradicts an organisation’s values is repeatedly overlooked, it can gradually become accepted as normal. Leaders don’t have to be perfect, but they do need to model the values they promote and apply expectations consistently — starting with themselves. What an organisation tolerates can speak just as loudly as what it says it values.

Making culture practical

Culture doesn’t become embedded through a once-off workshop or a well-designed poster. It grows through repeated behaviours, as well as the behaviour and messages an organisation reinforces every day.

Three simple practices can help:

Keep it practical. Translate values into behaviours people can understand and apply. What does integrity look like when nobody is watching? What does respect look like during a difficult conversation?

Keep it visible. Use reminders, team conversations and everyday examples to remind employees of the behaviours that matter.

Recognise and reinforce it. Acknowledge people who live the values, and address behaviour that contradicts them fairly and consistently — including when it comes from leaders.

These practices help turn culture from an abstract idea into something people can experience and contribute to.

Are you shaping your culture intentionally?

An organisation may have a clear mission, strong values and talented people, yet still struggle with trust, collaboration, accountability or adapting to change. Before deciding what needs to change, leadership teams need an honest picture of the culture they are creating — not just the culture they believe they have.

The Xpand Design Your Culture Scan offers a structured starting point for this conversation. It helps leadership teams reflect on six dimensions of organisational culture: Inspiration, Ethics, Leadership, Relation, Performance and Agility.

The scan can help identify strengths, reveal gaps and highlight areas for development. Its value lies not simply in the assessment, but in what the organisation does with the insights afterwards.

My experience with Zoe Culture has stayed with me because its principles were simple enough to practise every day. Organisations can take the same approach: make values clear, bring them to life through behaviour and ensure that leaders model what they ask of others.

Your culture isn’t just what you say you value. It’s what you practise every day.

When last did your leadership team take an honest look at the culture you are creating together?

Contact Xpand South Africa to find out more.

office@xpand-sa.com | 079 434 9030

Blog written by Monique Raaths

Organisational culture is about more than the atmosphere in a workplace or the values displayed on a wall.
